For the second year cap, he managed to get the NHL to go from 60 to 64.3, for the contracts, he managed to get the NHL go from max of 5 years and a 7 for returning players, to 7 and 8, respectively. And even contract variance from 5% all the way up to 35%. So much for it being the hill they die on.

That is absolutely false. He lost his players 500M worth of salaries through this ordeal. Variance and contract limits were easily negotiable if he didn't put a poison pill into every proposal from August to November.

The 500M in salaries is insignificant when you think about what it will cost them in 10 years (or 8 with the mutual opt-out). If they succumbed to the NHL's original proposals, they would've lost WAY more money in the future.
You're not following: if he negotiated earlier, then they get less make whole and keep their full salaries. No one is saying they should capitulate in October; they should have done what they did this past week instead.
Every issue they decided on was essentially predicted to be that way by everyone following. It is just the middle ground. The only thing that needed development was pension.

Not at all. If he negotiated earlier, the NHL wouldn't have compromised nearly as much as they did now. The NHL got very desperate for a season and kept compromising, THAT's why they got to the middle ground. The NHL was waiting for the NHLPA to start succumbing to their proposals, and the NHLPA never did it forcing the NHL to move on their issues.
Yes, the salary loss is insignificant especially if they would've lost some of the HRR that was originally proposed, etc. Had they been willing to sit down when the NHL offered 43%, there's no doubt in my mind the number would have been lower than 50%. The NHL would've took it as a sign of desperation from the players and would've force them to move their offers close to the NHL's instead, the PA waited and forced the NHL to do just that.
