I think we need to start thinking about a scenario where he does not return for his 2nd year.

And most importantly who the replacement would be.

Adams/Pegula will want Appert, 90%+ fans will not. I would almost rather give Leone/Prospal a shot

Who would be your choice or who would you want to get ?
If Ruff doesn't return, Adams has to go too, no question, even though he's already supposed to be fired, but Terry...

I like Gallant, Nelson and Carle.

Helps for me to ask why people are (still) coaching / want to coach.

Ruff is ~65yo. Ruff almost assuredly doesn't need the money, doesn't need the job. We know he is personally competitive and will be difficult for him to exit hockey.

He lacks a Cup on his resume. If he's honest with himself, does it matter he either probably won't win one with BUF, or it's going to be a few more years (longer than the contract term he signed).

Ruff won't catch Paul Maurice for NHL games coached barring some medical issue with Maurice, so he'll remain in 3rd place all-time.
Most wins all-time, he'll likely remain in 5th, but could move up, although his probability of 40-50 win seasons with BUF has to be very low for the foreseeable future.

I don't see Ruff becoming GM. It's not his history, nor his Telos. It would be naive to believe that as a coach he doesn't have influence on player personnel decisions, even if he denies it. He has too long a tenure and too much credibility for me to believe otherwise.

So in summary, I'm not sure why ruff is coaching (and coaching BUF) other than a desire to coach, because it's all he's known for nearly 3 decades.

I'm not sure what happens if Adams is fired.

I do know he hasn't really been a match. He's been unable to coax consistent effort out of them, unable to fix problem areas.

I think he's a good coach....I just think the roster isn't a good fit for what he wants them to play. Very much a square peg/round hole fit.
